What You'll Leave With
Not inspiration. Not a slide deck. One specific, tested structural change you can set up in under ten minutes and run from the next working day.
By 12:00 PM on 10 September, you'll have:
β The exact setup behind a hybrid habit that's been running continuously since 1 September 2023, and is still running today
β The early warning sign most leaders miss: what it means when the casual, unplanned chat quietly disappears
β A Hybrid Working Habits Playbook, yours to build, so it fits your team rather than a generic template
β Answers to your actual situation, from Kelli and from other leaders in the room facing the same thing
The session closes by asking everyone to name their one takeaway out loud.
That's the bar: you should have something worth trying on Monday.
Why You Might Need This
(Even If Hybrid "Works" On Paper)
Your policy is set. Days are assigned. Attendance is tracked.
And yet:
- People are technically present but functionally disconnected
- Nobody's asking the small questions anymore, so small problems become big ones
- Your newest hires are learning by guesswork, because nobody's grabbing them for a quick "here's how we actually do this"
- Your strongest performers have gone quiet, and quiet is usually the last stage before they leave
Here's the trap most leaders fall into: they read those symptoms as a discipline problem and respond with more mandates. More office days. More check-ins. More monitoring.
What Kelli Actually Did About It
Kelli leads from Japan. Her team works hybrid out of Malaysia. Different country, different building, one team.
The idea didn't start with her. She came across Menlo Innovations through the book Joy, Inc., drawn in by their purpose of removing human suffering through technology, and by the fact that they worked in pairs, constantly. When COVID pushed their culture tours online, she attended one. What she saw was almost absurdly simple: a Google Sheet listing every pair, each with its own Zoom room link. Anyone could just hop in.
When her organisation moved onto Microsoft 365 and Teams, she realised she could do the same thing.
So on 1 September 2023, she opened a single all-day Teams meeting. No agenda, no end time, sitting at the top of everyone's calendar. Anyone could drop in, any time, for anything.
She planned to run it for one month, just to see.
Three years on, it's still running, now extended through March 2027, and she keeps pushing the date out because it keeps working. Nobody books a meeting to ask a quick question anymore. They say "hop into the room for a sec?" It gave her back the water cooler moments she'd been missing. Even people who came into the office physically would hang out in there. It became the team's main room, wherever anyone happened to be working that day.
"Not a policy.
A room that was always open."
She'll walk you through the whole thing first-hand:
where the idea came from, exactly how she set it up, and how to build your own version.
This is for you if:
You're C-suite, a business owner, or senior management with a hybrid or distributed team
Your hybrid setup functions but doesn't feel right, and you can't fully articulate why
You'd rather test one small structural change than roll out another policy
This isn't for you if:
You want a comprehensive hybrid working framework covering every scenario
Your team is fully co-located with no remote element
You're looking to listen passively with your camera off, this session runs on participation
How the Two Hours Run
You'll talk.
Other leaders will talk.
Kelli answers directly and invites the room to answer each other.
It's closer to a working session than a webinar.
It isn't recorded.
That's deliberate, because leaders talk more honestly about what isn't working when nothing is being captured.
