Character first, always. This week, we ask what happens when we hand people authority long before anyone checks if the character underneath is ready to hold it.


We hand out swords every day.

A promotion. A team. A title. A budget. We call it opportunity — but every one of them is a kind of sword: something that amplifies whoever is holding it. Most organisations hand it over without ever asking the question that actually matters.

  • Output and results

  • How confident they sound

What we should check

  • Judgment under pressure
  • Restraint when it costs them something
  • What they do when no one's watching
  • Whether power changes them

Kelli has spent time inside samurai training traditions as an interpreter and guide, and now translates what she's learned there into practical leadership work. This session grew out of a question she was once asked, directly, inside a dojo: how long does it take to become a samurai? Her answer is the spine of everything covered this week.

Anyone who currently holds — or is about to be handed — authority over people: new managers, seasoned leaders, and anyone building their leadership capability.

Do I need to prepare anything?

Just show up. Bring a notebook if you like capturing takeaways — the activities are built for reflection, not homework.

Is this a one-off?
